Appoint one coordinating owner
Nominate a group lead to maintain the entity population, assumptions, timetable and issues log. That person does not need to perform every local calculation. Their role is to ensure that the pieces fit together and that unresolved questions reach the right decision-maker. Agree an escalation route when a local team cannot supply data or confirm an important assumption.
Create a responsibility matrix covering scope, data extraction, adjustments, relief decisions, local registrations, return preparation, approval, submission and payment. Name the entity and individual responsible for each task. Distinguish preparation from review and approval. “The adviser handles Pillar Two” is too broad to explain whether someone has actually accepted responsibility for a particular notification or filing.
Agree the shared assumptions
Use one controlled entity register, reporting calendar and data template. Confirm currencies, reporting periods and definitions before local teams populate the template. Decide how acquisitions, accounting changes and revised figures will be communicated. Keep technical conclusions with the supporting facts so that a change in the facts triggers a review rather than being missed in an email chain.
For example, a fictional group’s central adviser assumes local teams will register their entities, while the local accountant believes headquarters is arranging every submission. Both are waiting for the other team. A short meeting should turn that gap into named tasks, with a responsible filing entity, adviser scope, internal approver and evidence required to mark each submission complete.
Review interfaces as well as calculations
Hold focused review meetings around unresolved decisions rather than reading every completed spreadsheet aloud. Ask whether local figures reconcile with the consolidated package, whether a relief claim uses the agreed data and whether changes affect another jurisdiction. Record decisions in the issues log, including the owner and next action for anything that remains open.
Build in a handover from calculation to compliance. Confirm which numbers support each return, who checks the final version and how submission receipts are shared. Keep payment approval and treasury arrangements distinct from the tax computation. An accurate calculation does not establish that a return was filed, a registration completed or a payment authorised.
Get coordination support before the process fragments
Bring in support where several advisers are working from inconsistent assumptions, the central team cannot obtain local answers, or key tasks have no clear owner. We can work with your existing accountants and local advisers to organise the workstreams and clarify the outstanding questions. Start by sharing the group chart, adviser scopes and deadline calendar. The objective is a coordinated process with traceable decisions, not another layer of duplicated advice or competing spreadsheets.
What to do with this
- Name separate preparers, reviewers, approvers and filing owners.
- Use one controlled set of entity data, definitions and technical assumptions.
- Close tasks with evidence, including return copies and submission receipts, with a named owner.
